Situation
A major sales group aimed to accelerate omnichannel growth and scale e-commerce contribution
Existing structures, decision rights and operating routines were deeply ingrained and historically grown, limiting cross-functional delivery and omnichannel execution
Management required an organizational redesign to strengthen end-to-end ownership, build missing capabilities and increase execution speed

Defined the critical omnichannel use cases and worked with the leadership team to detail departmental roles, responsibilities and interfaces
Designed the target organization and ways of working including ownership, decision rights and cross-functional responsibilities
Quantified resource requirements and savings potential to balance capability build-up with efficiency targets and budget constraints
Led a transformation PMO and detailed transition planning, including role transfer matrices, hiring and training needs and budget implications
Managed the implementation to go-live, covering cascade staffing, handovers between old and new units, communications, change management and works council negotiations
Results
New omnichannel organization went live with clear ownership and decision rights in place
Works council approval obtained and restructuring executed as planned, enabling organizational simplification and freeing resources for priority capabilities
More than 4,000 employees transitioned into the new setup on time and on budget without disrupting business continuity
